The Issue

Every employee deserves to work in an environment that protects - not harms - their mental well-being.

For too long, workplace conversations about mental health have focused almost exclusively on helping employees cope. Companies offer wellness programs, mindfulness apps, Employee Assistance Programs, and resilience training.

But we rarely ask a harder question:

What if the workplace itself is contributing to the problem?

As an organizational leadership researcher studying psychological safety during workplace conflict, I have seen a consistent pattern: employees are often taught how to manage stress, while leaders receive little preparation on how their behaviors shape the psychological health of the people they lead. 

According to research, millions of employees experience chronic stress, anxiety, burnout, depression, and psychological harm that is directly connected to how they are led. Toxic leadership behaviors - including intimidation, retaliation, bullying, favoritism, humiliation, excessive micromanagement, poor communication, and fear-based management - can leave lasting emotional and psychological scars.

People don't simply leave jobs because of the work itself. Many leave because they no longer feel psychologically safe.

Leadership has become one of the most influential factors affecting employee mental health, yet many managers are promoted without ever receiving meaningful training on the psychological impact of their behavior.

Most organizations require leaders to complete training on ethics, compliance, harassment prevention, cybersecurity, and physical safety because we recognize the organizational risks associated with those issues.

It is time to recognize psychological safety and employee mental health as leadership responsibilities as well.

Leadership is not only about delivering results. It is about creating environments where people can think clearly, ask questions, admit mistakes, challenge ideas respectfully, raise concerns without fear of retaliation, and contribute at their highest potential.

When psychological safety is absent, innovation suffers, trust erodes, turnover increases, engagement declines, and employee well-being deteriorates.

This is not simply a culture issue.

It is a leadership issue.

And leadership can be taught.

We Call on Organizations to Require Leadership Training That Includes:

  • Mental health literacy for leaders
  • Psychological safety and trust-building
  • Trauma-informed leadership principles
  • Recognizing burnout, chronic stress, and psychological distress
  • Healthy conflict management
  • Respectful feedback and communication
  • Accountability without intimidation
  • Preventing retaliation and workplace
  • Inclusive leadership practices
  • Building teams where employees feel safe speaking up

This training should be evidence-based, required for all people leaders, and reinforced throughout a leader's career - not treated as a one-time compliance exercise.

Why This Matters

Healthy organizations do not happen by accident.

They are created by leaders who understand that every interaction has the potential to build trust or create fear.

When leaders understand both mental health and psychological safety, employees are more likely to:

  • Speak up before problems become crises.
  • Share new ideas and innovate.
  • Report unethical behavior.
  • Stay engaged and committed.
  • Experience greater well-being at work.
  • Remain with organizations longer.

Better leadership creates healthier workplaces.

Healthier workplaces create healthier people.
